Mini-split for one room vs the whole house
When a single wall head is the cheaper job, when a multi-zone quote is really a whole-house replacement, and how to tell those two bids apart.
You’re usually looking at a mini-split because one room is miserable: the addition that never got a vent, the office over the garage, the sunroom that cooks in July. A contractor then walks in and prices heads for every bedroom. Those are two different jobs, and the whole-house number will look insane if you only needed the sunroom.
A mini-split (a ductless heat pump) is an outdoor compressor tied to one or more indoor units with a thin refrigerant line. Each indoor unit is a zone. One zone is one room, or one open area that shares air. Whole-house ductless means enough indoor units that you can shut the old furnace and AC down. If the old system still heats and cools the rest of the house, you do not have to do that.

What do these two jobs cost?
EnergySage’s 2026 marketplace average for a heat pump install is $15,393 before incentives. Split by system type, ducted systems sit around $14,529 and whole-home ductless around $25,957. After the state and utility incentives in that dataset, those rows were about $14,027 and $22,157. The federal 25C credit is gone for equipment placed in service after 2025, so do not let a 2026 bid subtract $2,000 of IRS money that will not show up on the return.

Ductless looks expensive because you pay per indoor head. EnergySage has described extra zones as adding a few thousand dollars, up to around $8,000 depending on the equipment and how far the copper has to run. USA Today’s 2026 home-services roundup puts fully installed ductless at $2,000 to $7,000 or more per zone, with a one-zone row at $2,000 to $7,000 and a four-zone row at $8,000 to $28,000. That spread is brand, line-set length, electrical, and whether someone is hiding the lines or leaving them on the siding.

When is one room the right job?
It fits when the rest of the house is already fine. The furnace and AC still reach the bedrooms. The living room is comfortable. One space is the problem because it never got a duct, it got a window shaker, or it sits over an uninsulated garage.
Typical one-zone rooms:
- A finished bonus room or office over a garage
- A sunroom or three-season porch you actually use in January
- A 1980s addition on a crawlspace that the original ducts never reached
- A garage gym you want to heat without running the whole house
One outdoor unit, one indoor head, one hole through the wall, one circuit. The line set is short if they can put the compressor on the same wall. The bid should name the room, the BTU of that head, and where the outdoor unit sits. If it names four other rooms “while we’re here,” that is a different scope. Ask them to price the one room first.
A single-zone unit also fails on its own. If that compressor dies in July, only that room is hot. The rest of the house still has the old system. That is a feature when you are patching one problem. It is a problem if you already ripped the furnace out.
When is whole-house ductless the right job?
It fits when there are no ducts worth keeping, or the ducts skip so many rooms that you would be paying for sheet metal anyway. Older houses with radiators, wall furnaces, or electric baseboard land here. So do houses where the “ducts” are a couple of flex runs in an attic that never conditioned the second floor.
Whole-house ductless means a multi-zone outdoor unit feeding several indoor heads, or several single-zone systems. Multi-zone uses one compressor for two to five (sometimes more) indoor units. Several singles means a compressor per room, or per pair of rooms. Multi-zone looks cleaner in the yard. Several singles keep running if one outdoor unit dies, and they let you add a room later without resizing the first compressor.

What does a one-room quote hide?
The outdoor unit still needs a pad or wall brackets, a disconnect, and a 240-volt circuit. A 100-amp panel that already feeds a range, dryer, and water heater may not take another 20-amp or 30-amp two-pole breaker without a load calculation. Ask on the first call, the same way you would for a Level 2 charger.
Line-set length is the other sleeper. Twenty-five feet on the same wall is a different afternoon than fifty feet around a corner, through a soffit, and down to a side yard the HOA will accept. Extra copper, extra covers, extra labor. If the bid does not say how many feet of line set, you do not know why two “12k heads” are $2,000 apart.
Indoor placement matters more than the brochure photos. High on an interior wall, with the air blowing across the room, is the usual setup. Over a door, in a corner behind a wardrobe, or aimed at the bed is how you get a cold jet on your neck and a hot closet. Ask them to stand in the room and point.
Condensate has to go somewhere. Gravity to the outside is simple. A pump in the ceiling is another failure point, and it needs a place to dump water that is not your drywall.
What does a whole-house quote hide?
Head count. A “whole house” bid with three heads in a two-story colonial is not whole house. The hallway might mix, the bathrooms usually will not, and the cold bedroom over the garage still needs its own unit or a duct. Walk the plan room by room and mark which indoor unit serves it. If a room is “covered by spillover,” write that down. Spillover is a hope.
Diversity. A multi-zone outdoor unit is not the sum of the indoor nameplates. If you have four 12,000 BTU heads, the outdoor unit might be 36,000 BTU, which is fine when you do not run every room at once. It is a problem if you heat the whole house on a 5°F morning and every door is closed. Ask for the outdoor unit’s heating capacity at your winter design temperature, not only the cooling sticker. Electrical. Several outdoor units, or one large multi-zone, can force a panel conversation the one-room job never had. Get that in or out of the price in writing.
What happens to the old furnace and AC. Leaving them as backup is a dual-fuel / hybrid story, and it needs a control that actually switches. Ripping them out is a demolition line and a hole in the budget if it is not listed. “We’ll figure it out at the end” is how you pay for a second dumpster.
Should I buy a DIY kit for one room?
The box-store one-zone kits exist, and some of them are real equipment. They still need a legal circuit, a hole through the weather barrier that does not leak, a level outdoor unit, and (in most places) a permit. Many warranties also want a licensed HVAC tech to connect the refrigerant, even if the lines are pre-charged. If the kit is $1,200 and the electrician plus permit is $1,800, you did not beat the $3,000 contractor number. You split the invoice.
This site is not going to walk you through refrigerant work. If you want a one-room unit, get a bid that is actually for one room, and compare it to a kit plus the trades you still have to hire.
How do I decide this week?
- Write down which rooms are actually uncomfortable, with the doors closed, on a hot afternoon and a cold morning.
- Check whether the rest of the house already has heat and AC that work. If yes, price a single zone for the problem room first.

- Ask each bid to list indoor units by room, line-set length, outdoor location, electrical, and what happens to the old furnace.

If they will not write the room list, you have a catalog page, not a bid. One miserable room is a one-head job until you prove otherwise.
