Ducted vs ductless heat pump: which quote is the right job

When to reuse the ducts you already have, when wall heads are cheaper than new sheet metal, and how to read both kinds of bids.

A heat pump is the same kind of machine either way: an outdoor box that moves heat in summer and winter. The split is how that heat gets into the rooms. A ducted system uses the vents you already have (or new ones). A ductless system, often called a mini-split, puts a small indoor unit on the wall, ceiling, or floor of each room you want to condition. Both can heat and cool. They are different construction jobs, and the cheaper sticker is usually the one that matches the house you have, not the one that sounds newer.

If you already have a furnace and central AC on ducts that actually reach the rooms you use, a ducted swap is usually the simpler path. If you have no ducts, or the ducts skip a finished attic or a 1970s addition, a wall head in those rooms can beat tearing the house open for sheet metal.

What do these two jobs actually cost?

EnergySage’s 2026 marketplace average for a heat pump install is $15,393 before incentives. Split by system type:

  • Ducted: $14,529
  • Hybrid (heat pump plus furnace): $14,353
  • Whole-home ductless: $25,957

After the state and utility incentives they saw in that dataset, those same rows were about $14,027 for ducted, $11,195 for hybrid, and $22,157 for ductless. The federal 25C credit is gone for units placed in service after 2025, so do not let a bid subtract $2,000 of IRS money that will not show up on a 2026 return.

Ductless looks expensive because it is priced by the zone. Each indoor head is another evaporator, another line set (the copper and wires that run to the outdoor unit), another hole through the wall, and another afternoon of labor. EnergySage has described extra zones as adding a few thousand dollars, up to around $8,000 depending on equipment and how far the lines have to run. A four- or five-head whole-home job will beat a single ducted outdoor unit on price almost every time. A one-room job will not.

On a per-ton basis (a ton is 12,000 BTU/hour of cooling, a size label, not the weight of the box), EnergySage’s 2026 cost page puts ducted around $3,790 per ton and ductless around $9,163 per ton. That gap is the extra indoor units, not magic efficiency.

If you do not have usable ducts, the comparison flips. EnergySage puts new ductwork at $2,000 for a small new-construction house to more than $10,000 for a full-home retrofit. Add that to a $14,529 ducted average and a whole-home mini-split stops looking like the luxury option. It can be the option that leaves your plaster and hardwood alone.

Do I already have ducts worth keeping?

Walk the house on a summer afternoon or a January morning and notice which rooms actually get air. A ducted heat pump will not invent a vent that was never there. Common problems:

  • The addition, bonus room, or converted garage was never tied into the trunk.
  • Returns are missing in bedrooms, so the door undercut is doing the work and the room never quite catches up.
  • Flex duct in a hot attic is crushed, disconnected, or cooking the air before it reaches the register.
  • The old furnace was oversized and the ducts were sized for that blast of air. A heat pump wants steadier, often lower, airflow. Undersized returns make it noisy and short-cycle.

Ask the bidder to look at the ducts, not just the outdoor pad. A serious quote names whether they are sealing, adding a return, swapping a few runs, or leaving the metal as-is. “Existing ducts are fine” with no photos and no static-pressure number is a shrug. If they will not crawl the attic, get another bid.

If the ducts skip two rooms you live in, you do not have to pick one system for the whole house. A ducted heat pump on the original footprint plus one or two mini-split heads on the addition is a normal hybrid layout. It shows up on quotes as “mixed” or “hybrid,” which is easy to confuse with dual-fuel (heat pump plus gas furnace). Dual-fuel is about fuel. Mixed distribution is about how air gets to rooms. Make the bid say which one they mean.

When is ducted the right call?

You already have a working trunk-and-branch system that reaches the rooms you care about, and you are replacing a dead AC or a dead furnace-plus-AC pair. One outdoor unit, one indoor air handler or coil, one thermostat. No wall heads in the living room. Filters stay in one place. The house looks the same.

Ducted also wins when you hate the look of indoor units, or when a historic interior will not take a line-set chase down the brick. Hiding copper is real money on a ductless job. On a ducted swap, most of that copper already lives in the attic or basement.

Cold-climate ducted units exist. Ask for heating capacity at your winter design temperature (the cold night they actually size for), not only the cooling sticker (SEER2) or a 47°F heating number. HSPF2 is the seasonal heating sticker. Both are lab weather. If the bid cannot say what the machine still puts out at 5°F or 10°F, you are buying a cooling system with a heating brochure.

When is ductless the right call?

No ducts, bad ducts, or a house built in pieces. Radiator or boiler heat with window AC is the classic case. So is a 1920s two-story where running a trunk would mean tearing plaster on every floor.

One or two rooms that never catch up: a finished attic, a sunroom, a home office over the garage. A single-zone mini-split there is often cheaper than forcing the central system to fix a room it was never aimed at. EnergySage’s whole-home ductless average is the wrong number for that job. You want a one-head price, which is a different bid.

Room-by-room control is the other reason. Each head has its own setpoint. You can leave the guest room at 62°F and the living room at 70°F without dampers and a zoning panel. The trade is more filters to clean (one per head) and more indoor machines that will someday need a board or a fan.

Ductless is a poor fit when the only complaint is “the house is a little uneven” and the ducts are sitting right there. Fix the ducts and the returns first. A $25,000 five-head system to paper over leaky attic flex is an expensive way to skip weatherizing.

What should a ducted quote include?

  1. A written heating and cooling load for this house (installers call that a Manual J, or they should name what they used). Square footage alone is not a load.
  2. Heating capacity at your design temperature, plus the backup heat: electric strips, dual-fuel furnace, or none.
  3. What they will do to the ducts: seal, add a return, replace crushed flex, or leave them. If they leave them, they should say they measured static pressure or airflow, not that they glanced at a register.
  4. Electrical: breaker space, wire size, disconnect, and whether a panel upgrade is in or out of the price. A heat pump is a large 240-volt load, same family as a range or dryer.
  5. Thermostat that can run a heat pump (changeover, aux heat, defrost). A leftover furnace thermostat will do odd things.
  6. Line items that often hide: permit, pad, crane or extra labor for a tight yard, hauling the old equipment, refrigerant, start-up.
  7. Who files any remaining state or utility rebate, and whether the model is on that program’s list.

What should a ductless quote include?

Same load calculation. Then, on a floor plan or a marked-up photo:

  • Which rooms get a head, and which type (wall, ceiling cassette, floor). Wall heads are cheapest. Cassettes cost more and need ceiling space.
  • Where the outdoor unit sits, and how the line sets get there. “We’ll figure it out” means a chase down the nicest wall or a bundle of lines on the brick.
  • Branch box or multi-port outdoor unit, named. One outdoor unit feeding four heads is not the same hardware as four 1-to-1 systems.
  • Condensate: gravity drain or a pump. Pumps fail. Gravity is quieter if the pitch exists.
  • Electrical per outdoor unit, and whether each indoor head needs a disconnect or just the outdoor.
  • What happens to rooms with no head. A ductless “whole home” that skips the hallway bathroom and the mudroom is fine if you know that. It is a problem if you thought every room was covered.
  • Mounting and patching: who closes the holes, who paints, who hides the lines.

If two ductless bids are $8,000 apart, count the heads and read the line-set path before you assume one contractor is a saint. Missing a bedroom, using a cheaper outdoor unit, or leaving lines exposed will do that.

How do I compare two bids that are not the same job?

You cannot average a three-head mini-split against a ducted 3-ton swap and call the cheaper one the winner. Put both on the same scope:

  • Same rooms heated and cooled.
  • Same design temperature.
  • Same electrical work in or out.
  • Same rebate filing, or none.

A worked example using EnergySage’s 2026 averages, not your house:

Bid A, ducted, existing ducts look usable: $14,529 equipment and labor. Maybe a few hundred for extra returns. Total in the mid-teens.

Bid B, four-head ductless, no new ducts: heading toward that $25,957 whole-home average. Extra heads and long line sets push it up. Skipping the primary suite drops it.

Bid C, ducted plus new ducts in an old house: $14,529 plus $2,000 to $10,000+ of sheet metal. Suddenly Bid B is competitive, and Bid C includes a week of dust you did not want.

If Bid A is $11,000 and Bid B is $24,000, the gap is usually scope, not a sale. Ask Bid A which rooms are on the system. Ask Bid B how many heads and whether the basement is included.

What goes wrong after you sign?

Ducted: they leave leaky attic ducts, the air handler is louder than the furnace it replaced, electric strips run all winter because the outdoor cutoff is set wrong, or the indoor coil is the wrong match for the outdoor unit (AHRI match matters for performance and for some rebates).

Ductless: a head aimed at a sofa, a line set with no cover on the front of the house, a condensate pump in a ceiling that drips in year two, one outdoor unit trying to heat a house it was never sized for because someone counted square feet and divided by four. Indoor units also collect dust on filters people forget exist.

Both: no permit, no load calc, and a federal credit still sitting in the math. Cross that credit off in 2026. Keep state and utility programs only if the model number is on the current list.

How do I decide in one afternoon?

  1. Do the rooms you live in already have vents that work? If yes, get at least one ducted bid. If no, get at least one ductless bid for those rooms.
  2. Price new ducts as their own line, not as a vibe. If nobody will write a number, assume the high end of EnergySage’s $2,000 to $10,000+ retrofit range until they do.
  3. Count indoor units on the ductless bid the way you would count windows. Each one is money, a filter, and a wall.
  4. Read heating capacity at your cold night, electrical scope, and rebate claims. Then pick the job that covers the rooms, not the brochure with the nicer outdoor box.

You can mix systems later. It is harder to un-do a full duct rip-out or a house full of heads you did not need.
